HR and M&A leaders reviewing integration readiness and execution capability against the deal thesis assumptions

The Execution Edge: The Capability Cliff

September 15, 2026•3 min read

In my last series I walked through the Seven Deadly Sins of AI in HR M&A. Every one of them came down to the same failure: using a powerful tool without the judgment and accountability to back it up.

This series is the other side of that coin. Not what goes wrong. What the people who consistently deliver on deals are doing differently.

Because the market has changed what it competes on.

The Deal Thesis Is No Longer the Differentiator

Ten years ago, a sharp thesis and a clean model could carry a deal a long way. Today, everyone has a sharp thesis. Everyone has a model. The buyers who outperform are not the ones with the better story. They are the ones whose organization can execute the story they told the board.

That gap has a name. Gwen Pope of Tiger Team M&A and I have been researching it, and we call it the Capability Cliff: the distance between what the deal thesis assumes the organization can deliver and what the integration team is prepared to execute.

It is getting steeper. Deal teams are leaner than they were, running more transactions, with more complexity, on shorter timelines. The work did not shrink. The team did.

AI Made the Cliff Steeper, Not Shallower

This is where the last series connects to this one.

AI was supposed to close the gap. In practice, I've watched it widen the gap in two ways. First, it raises expectations. If the diligence summary can be produced in an afternoon, leadership expects the integration plan by the end of the week. The tool got faster. The humans did not get more hours.

Second, it hides the cliff. A polished plan that reads well is not the same as a plan the organization can run. AI is very good at producing the former. Only people can produce the latter.

So the execution edge is not the tool. It is the capability sitting behind it.

What the Execution Edge Looks Like

In this series I'm going to cover the practices I've seen separate deals that deliver from deals that drift. Diligence that tells you what you can execute, not just what is wrong with the target. Leadership alignment treated as the first synergy, not a workshop. Decision rights that let integration move at the speed the thesis assumed. Culture handled as an operating condition. Retention run as value protection. Managers ready before Day One, not scrambling after it.

None of these are new ideas. What is new is that the market has stopped rewarding organizations that skip them.

Why This Matters Now

Most deals open a Value Gap: the difference between what the deal promises and what it delivers. The Capability Cliff is where that gap opens first, and Integration Debt is what accumulates when you pretend it isn't there. The deals that close the gap, the ones that deliver integration alpha, are the ones where the cliff got handled before it opened.

The organizations closing the gap are not lucky. They have built something the rest have not.

That is the Execution Edge. Over this series, I'll show you how it's built.
